# James Varga

AI, growth and commercial strategy advisory. I help founders, boards and leadership teams turn complex technology into commercial value.

Most valuable where the opportunity is clear, but the buyer story, adoption path, commercial model or strategic decision is not.

## What I do

Serial founder and operator since the mid-90s. Board-level advisor, angel investor, mentor. Across fintech, financial services, open banking, identity, data, climate, and AI in regulated markets.

Currently building [Closing Foundry](https://wiki.jamesvarga.com/companies/closing-foundry.md) (a GTM system for B2B founders in regulated markets), chairing [GoLLM](https://www.go-llm.ai/) (agentic AI for feedback insights), Chief Growth Officer at [H2C](https://wiki.jamesvarga.com/companies/h2c.md) (green-hydrogen certificates) and First Carbon Investments. Co-founder of [Wildfire Gin](https://wiki.jamesvarga.com/companies/wildfire-gin.md). Founding member of the Business AI Alliance.

Canadian in Edinburgh since the '90s. Dyslexic and neurodivergent — a fact, and an advantage: first-principles thinking and lateral pattern-reading.

## Where I help

* **AI adoption and commercial strategy.** Moving AI from experiments into governed, useful workflows that create measurable value.
* **GTM and enterprise growth.** Sharper proposition, buyer clarity, sales narrative, route to revenue.
* **Board and strategic advisory.** Independent operator judgement across technology, trust, regulation and growth.
* **Founder problem solving.** Hard decisions on positioning, funding, sales, partnerships, category creation and scale.

## Typical problems I'm brought in on

* "We know AI matters, but we are not clear where to start."
* "Strong technology, but the market does not understand the value quickly enough."
* "Getting interest, but not enough revenue."
* "Selling into complex or regulated markets — and the path is slow."
* "We need to sharpen the proposition, buyer story or board narrative."
* "We need an operator's view before a strategic decision."
* "We need to turn scattered activity into a clear 90-day plan."

## Ways to work together

* **Advisory Sprint.** Short diagnostic to identify the real issue, sharpen the options, and create a clear action plan.
* **Fractional Advisor.** Ongoing senior input across AI adoption, GTM, commercial strategy and founder decisions.
* **Board / NED.** Formal board, advisor or NED-style support where independent operator judgement helps.
* **Commercial Strategy.** Hands-on positioning, sales story, enterprise adoption, partner and investor narrative.

First conversations, not calendar invites.

## How I think

* **First principles, then sequencing.** Frameworks and clear logic first, particularly when problems are noisy or under pressure. Complex problems are fine; loosely framed ones are not.
* **Pattern-matcher across markets.** 30+ years across fintech, identity, regulated buying, climate and AI surface analogies most people miss. Built [DirectID](https://wiki.jamesvarga.com/knowledge/open-banking/directid-context.md) into the UK's first AISP over 13 years by treating open banking as infrastructure before it was a category.
* **Revenue is the only evidence of product-market fit.** Sold to 170+ enterprise clients across 45 countries at DirectID. Demos prove a story; paid deals prove a market.
* **Operator energy, not slides.** Still building. Skin in the game keeps the advice grounded.
* **Plays the infinite game.** Co-founded four industry bodies — FDATA, Open Banking Excellence, Innovate Finance, the Business AI Alliance — over 15 years. None of them pay. The work is to help others build, not only to build for myself.
* **Calibrated, not impulsive.** Conviction has to survive scrutiny before action. Demos and adjectives are not evidence; named buyers, numbers, and dates are.

## How I communicate

* Plainspoken, evidence-led, systems-aware. Edinburgh, not Silicon Valley.
* British English. Short active sentences. Numbers over adjectives.
* Asks questions to move a conversation more often than issues directives.
* Names the trade-off in the same breath as the benefit.
* Allergic to hype language ("unlock," "leverage," "revolutionary," "synergy," "game-changing"). If something does not have a buyer, a number or a date attached, treats it as theatre.
* Writes about what every piece of work should do: name the real problem; challenge the comfortable assumption; explain the system that creates the behaviour; show the cost of not fixing it; offer a practical next move; end with a sharper question or clear choice.

## How I work with information

Dyslexic. Sharper from a one-pager and a live conversation than from a 40-page deck. Thinks out loud more than writes at length. Prefers written context shared ahead of a call so the call itself moves at decision pace.

Operates in a strong analytical and logical register (Thinker base on PCM), paired with a persuasive and warm register that brings commercial framing and a read of the people involved. Best in one-to-one and small-group settings; comfortable in group-to-group contexts where one side has to be represented to another. Less effective in large-group or pure-solo modes.

## What I'm useful for

Regulated, risk-averse buyers. Long sales cycles. Technically-hard products. First-mover positions. Category creation. Founders moving from founder-led selling toward a repeatable motion. Engagements are small numbers each year. The wiki's [How I work](https://wiki.jamesvarga.com/content/how-i-work.md) page covers the operating style in more depth.

**Strongest fit:** A team with strong ambition, complex technology and a hard commercial question.

## What I'm NOT the right fit for

* Pure consumer or mass-market growth motions
* Pre-revenue ideation without a named buyer or defined problem
* Interim or fractional CEO roles — advisory, not part-time operating
* Industries outside fintech, financial services, open banking, identity, data, climate, and AI-in-regulated-markets — outside those, refers rather than takes

## Track record

## What I think about

Lenses I return to, not slogans:

* Activity is not the same as progress.
* Support is not the same as outcomes.
* Strategy needs trade-offs.
* Trust is infrastructure.
* AI is an operating-model problem, not a tool problem.
* Procurement is part of the product, not admin.
* Founders need reality earlier.
* Scotland does not lack talent — it lacks alignment, focus, and execution density.
* Systems change when incentives, infrastructure, and behaviour shift together.

## How to get the best from me

Sharper when the question is specific, the buyer is named, and the constraint is honest. Live deals and operational decisions hold attention longer than strategy decks. Says "this isn't for me" quickly when it isn't.
